You deliver results. You keep projects on track. Your technical expertise is second to none.
So why are others, sometimes with less experience, getting promoted while you feel stuck?
This is what I call the technical ceiling.
It is the point in your career where doing your current job brilliantly no longer guarantees progress. Promotions are not about “more of the same.” They are about showing you can lead others to succeed.
I see this pattern with IT managers all the time:
– They are trusted as technical experts, but not seen as leaders.
– They solve problems faster than anyone else, but struggle to delegate.
– They are clear and efficient, but sometimes come across as blunt or disengaged.
None of this is about competence. It is about perception.
And here is the frustrating truth: the perception that matters most is not how you think you are doing, but how others experience you.
The good news? These leadership behaviours are not mystical traits. They are skills you can practise, just like coding, system design, or risk modelling.
In fact, the leaders who break through the ceiling consistently work on:
1) Presence: how they show up in the room
2) Influence: guiding conversations, not just contributing to them
3) Empathy: acknowledging others before pushing solutions
4) Storytelling: making the complex clear and compelling
I call this the shift from technical expert to leader worth following.
If this resonates with you, know that you are not alone. Many of the most brilliant managers I’ve coached started here.
What made the difference was not more hard work, but a new focus: mastering the people side of leadership.
The barrier has a name. Here is what the technical ceiling is and how to break through it.
Technical skills may get you in the game, but promotions come from how well you collaborate, influence, and build relationships. Senior leaders look for those who connect across teams, communicate with empathy, and actively build trust. If you want to stand out, it’s about combining results with strong people skills.
